It's the last day of the month. The register is open, someone has a calculator, and the arguments start. "I did that facial." "That shampoo was my sale." "Why is my number lower than last month?"
By the end of the evening, everyone is tired and someone feels cheated. And a stylist who feels cheated starts looking at other salons.
Commission fights are rarely about the money alone. They're about trust. When staff can't see how their number was calculated, every rupee feels like a question. The fix is not paying more — it's making the system clear.
Why the fights happen
- Records live on paper or in memory. Who did which service gets written later, from memory, by someone else.
- The rules were never written down. Is commission on the full price or after discount? Before GST or after? What about products? What if two people worked on one client?
- It's calculated once a month. Small mistakes pile up for 30 days and explode on the last one.
The fix, in five steps
1. Write the rules on one page
Every rule your team argues about should be on paper, decided once. Read it out in a team meeting, answer questions, and have everyone sign it. Here's an example — your percentages will be your own:

2. Attach a staff name to every line on the bill — at billing time
Not later, not from memory. When the bill is made, each service and product gets the name of the person who did it. This one habit removes most disputes.
3. Share a weekly statement
Every week, each person sees their services, product sales and commission so far. Problems get caught when they're small and fresh. Nobody is surprised on the last day of the month.
4. Settle disputes within 48 hours
If someone thinks a service was credited to the wrong person, sort it within two days, while everyone still remembers. Month-end disputes are impossible to settle fairly.
5. Reward growth, simply
A clear target helps more than a complicated formula. For example: a higher percentage on everything a stylist sells above their monthly target. Keep it to one or two levels — if staff can't calculate it in their head, they won't trust it.

Keep it positive. You're not accusing anyone of anything — you're protecting everyone, including the honest staff who've been losing out.
